DMG Overview & Context

  • DMG is an Event organiser with a portfolio of 115 events in more than 10 countries was in the process of establish a single consolidated platform to support their customer journey - from registration to onboarding and customer engagement throughout the event process. ​

  • A digital forms project had been initiated and was experiencing numerous delays​

  • Searchlight were engaged to verify the solution and the delivery approach, to make recommendations to reset the project and the delivery model, leveraging our Delivery Assurance & Programme, Project & Change Management Frameworks

Stakeholder Engagement​

  • Business and technology stakeholders were engaged during the delivery review process

  • The shared experience of key stakeholders were reviewed to identify opportunities for improvement​ around the proposed solution, management of data, reporting and the overall delivery process that had been adopted

Delivery Model Review​

  • The governance, delivery approach, capability and bandwidth of the delivery team was assessed against the design, build, test and deployment plans

Solution Review​

  • The solution and technical architecture was reviewed, to verify alignment with the requirements, and gaps and risks identified​ - focusing on both functional and non functional considerations

Recommendations

  • Searchlight’s recommendations were turned into a 14-week activity plan that addressed the key gaps in the current delivery model, covering the underlying business case, project governance, business change, data governance, solution architecture, delivery method and deployment approach.​ The get well plan focused on:

    • Providing clarity on the ‘fitness for purpose’ of the chosen technology solution​

    • Addressing the Identified gaps with current in-house delivery capability​

    • Providing a clear set of recommended actions to reset and reshape the project delivery and business change management approach​

    • A ‘Get Well’ plan, to deliver a successful pilot and firm deployment schedule​

    • A structured approach to identifying and prioritising future technology change initiatives, aligned to business goals.​
